How to stop reps skipping deal stages or moving deals backward in HubSpot
By Kayabyte
Short answer: on Professional or Enterprise, the Pipeline Rules tab has one rule for skipping stages and one for moving records backward. Both have bypasses, and skipping into Closed won or Closed lost is always allowed. On Starter and Free there is no built-in rule, only a process agreement, notifications or an app.
Deals that jump from Qualified to Closed won, or slide back from Contract sent to Discovery, distort stage conversion and forecasts. Here is what HubSpot can enforce and what it cannot.
Pipeline rules (Professional and Enterprise)
HubSpot’s pipeline rules are available with Marketing, Sales, Service, Data, Content Hub or Smart CRM at Professional or Enterprise (HubSpot guide). A Super Admin sets them up:
- Click the settings icon, go to Data Management > Objects > Deals and open the Pipelines tab.
- Click the pipeline’s name and open the Pipeline Rules tab.
- Turn on Restrict skipping stages and choose all stages or only selected ones.
- Turn on Restrict moving records backwards and choose from which stages. Once a deal reaches a chosen stage it cannot go back.
- Optionally limit editing in selected stages to Super Admins or chosen users and teams, and limit which stage new deals can start in.
The same article lists what the rules do not cover:
- Super Admins and users with Edit property settings permission can bypass most rules.
- Records created or edited by workflows can bypass most rules, and so can records created or edited through the API.
- Skipping is always allowed when moving to Closed won or Closed lost.
- Moving a reopened record backward from Closed won or Closed lost is allowed.
- While rules are on for a pipeline, nobody can bulk edit the pipeline or stage of its records.
- Rules are enforced on desktop, in the mobile app, and through integrations or the API when a user ID is passed.
A practical consequence: rules keep ordinary reps in line, but a manager account with Edit property settings can still drag a deal anywhere. If your reps have that permission, the rules do very little, so check who has it.
Detect and revert with a workflow (Professional and Enterprise)
Workflows are available on the Professional and Enterprise tiers of Marketing, Sales, Service, Data, Smart CRM and Revenue Hub, not Starter or Free (HubSpot guide). Because workflows can edit deals without being blocked by pipeline rules, they can clean up moves that rules let through:
- Keep a deal property such as Last allowed stage, updated by a workflow whenever a deal reaches a stage that is allowed.
- Build a deal-based workflow that triggers when the stage changes to something that is not the next stage in your order.
- Add actions that notify the owner and manager, and, if you want to revert, set the stage back to Last allowed stage.
- Remember that records only enroll the first time by default; turn on re-enrollment so the workflow runs every time (HubSpot guide).
Check in your own account that the workflow can see the stage and set it back; this is a build you test, not a built-in feature. The limit is timing: the deal is wrong for a moment, and anything triggered by the stage in that moment has already run.
Starter and Free
HubSpot’s Starter plan has pipeline automations on the board view that can create a task, send an internal email or edit a record when a deal enters a stage (HubSpot guide). That tells a manager about a skipped stage, but it cannot stop or undo one. Free tools have no pipeline rules or automations. See approvals without Enterprise.
Where an approval gate fits
Rules decide which moves are possible. They don’t ask anyone’s permission. If you want a skip or a late stage allowed only when a named person agrees, that is an approval, not a rule. Sales Hub Enterprise has pipeline approvals for deals, which Super Admins cannot bypass (HubSpot guide).
Full disclosure: our app
Deal Approvals & Stage Gate gates the stage you pick and every stage after it except closed lost, so a deal cannot skip past the gate to Closed won either. You choose when it applies and who approves. If a deal is moved into a gated stage without approval, the app moves it back within a couple of seconds, adds a note and asks the approvers. It runs on Free, Starter and Professional. It does not enforce an order of stages by itself and does not stop backward moves; it only gates the stages you choose. If your need is strictly “no skipping” and you have Professional, use the pipeline rules. Free plan available; Pro is USD 29 per month per HubSpot account, with a 14-day trial and no card. FAQ
Can HubSpot stop a deal from moving backward? Yes, with the Restrict moving records backwards rule on Professional or Enterprise. Super Admins, users with Edit property settings permission, workflows and the API can bypass it.
Can I stop reps skipping straight to Closed won? Not with the skipping rule, which always allows Closed won and Closed lost. See how to stop a deal reaching Closed won until it is approved.
Do pipeline rules work on Sales Hub Starter? No. HubSpot lists them for Professional and Enterprise.
Why can I not bulk change the stage anymore? While pipeline rules are on, HubSpot does not allow bulk edits of the pipeline or stage of records in that pipeline.
